Energy, carbon, and overcapacity are driving the crisis in heavy industry
Body From food processing to steelmaking: the more thermal- or electro-intensive the process, the more energy decides the margin. Energy's share of total production cost ranges from 10 to 60% depending on the sector (INSEE, EACEI 2023).
In France, industry's energy bill reached €22.7B in 2023, almost double what it was in 2019 (+94%): a tonne of oil equivalent now costs €954, up from €419 in 2019.
At the same time, carbon traceability is becoming a financial obligation: the CBAM certificate stands at ~€75/t CO₂ (Q1 2026, indexed to the EU ETS), and already covers aluminium, steel, cement, fertilizers, hydrogen, and electricity. Every imported tonne will have to declare its CO₂ footprint and buy the corresponding certificates.
AI is now the only lever capable of acting at this scale.

The 5 domains of AI application in a company
AI for operations
Automates high-volume repetitive work (finance, HR, procurement).
AI for customers
Cuts support and service costs without hurting the relationship.
AI for revenue
Conversion, personalization, and prediction to grow revenue.
AI for strategy
Capital allocation, expansion, data-backed decision scenarios.
AI for regulation
Automated compliance enforcement at a speed and scale unreachable manually.

The most documented AI use cases in industry
Four families of use cases account for most successful AI deployments in industrial settings today.
01
Visual quality control
Typical payback: 8 to 18 months Fewer defects, better quality, faster inspection.
03
Predictive maintenance
Typical payback: 12 to 24 months Fewer breakdowns, optimized machine fleet, process monitoring.
02
Energy optimization
Typical payback: 18 to 36 months Lower costs and energy consumption.
04
Demand forecasting
Typical payback: 12 to 24 months Optimized inventory management and supply chain.

Visual quality control: what the market has already quantified
Body Human inspection misses 20 to 30% of defects (fatigue, pace, subjectivity), versus under 5% for AI vision, with a detection rate of 95 to 99.8%, even on lines running above 1,000 m/min.
The global industrial AI vision market is valued at $15.8B in 2025, growing at +8.3% a year (CAGR).
The principle: a camera and a vision model trained on the line's own defects classify each part in real time. Off-the-shelf few-shot solutions can get started with just a few dozen annotated images, so moving from sample-based inspection to 100% inspection doesn't require a multi-year data overhaul.

Energy optimization: what the market has already quantified
Body Predictive control of industrial utilities through AI cuts energy consumption by roughly 10%, and by up to -40% in associated CO₂ emissions (Schneider Electric, EcoStruxure Predictive Energy, 2024).
The global market for AI-driven energy optimization in industrial settings is valued at $9.5B in 2024, growing at +15.22% a year (CAGR).
Documented example: Renault Group. Renault's industrial digital twin (Industrial Metaverse, launched in 2022: 12,000 connected systems, 3 billion data points/day) delivered a -20% cut in energy consumption between 2021 and 2024, with €270M in documented savings in 2023, and -21,000 t of CO₂/year avoided across production sites.

Where to start: 4 key success factors
Data before technology
Structure, govern, and make your data interoperable before deploying AI. Without clean, reliable production data, no model can learn.
A progressive, use-case-by-use-case approach
Start with quality control or energy, the two best-documented quick wins, with an ROI generally under 18 months, then extend to traceability and digital twins.
Strong cross-functional governance
Production, quality, IT, finance, CSR, with an executive-committee sponsor. AI projects fail for lack of sponsorship, not lack of technology.
Compliance = competitive advantage
Use carbon traceability as a value catalyst: it's also becoming tomorrow's competitive weapon against low-cost producers.
